When a consumer promotion underperforms, the post-mortem usually points to the usual suspects. The offer wasn’t compelling enough. The creative didn’t hit the mark. The targeting and marketing support for the campaign were inadequate.

These are all legitimate factors worth examining but in our experience working with CPG Brands across hundreds of campaigns, the most common conversion killer is something less obvious and easier to fix. It is Promotion Friction.

Promotion Friction is the accumulated weight of every step, screen, and form field placed between a consumer and their reward (Online coupons / Cashback offers).

It rarely appears as one critical obstacle but rather it stacks up logically one reasonable internal request at a time, until a coupon campaign that looked good in planning feels like a planned to fail obstacle course for consumers in real life.

It typically unfolds as follows. A campaign starts as a compelling idea. Then it enters the build phase and the requests begin. Marketing wants a five-question survey. Legal needs explicit opt-in checkboxes. CRM wants full mailing addresses. Tech introduces account creation with password verification.

Viewed in isolation, each request is defensible and every department is doing its job.

The problem is that the consumer doesn’t experience these requirements in isolation, they experience them all of them at once, in sequence, on a mobile phone, probably standing in a grocery store aisle. What feels like a minor addition from the inside feels like work to the consumer on the outside.

There is a saying in conversion rate optimization that for every incremental step required for a consumer to accomplish something online you lose half of the participants to friction, so that after 4 or 5 steps you’re well under 10% of what the number could have been. CPG Brands should keep this in mind as they design promotional registration flows.

Promotional campaigns requiring account creation convert at a fraction of the rate of those that don’t. Campaigns requiring more than three steps to claim a reward see abandonment rates that would alarm any marketing team.

The most dangerous friction is the type that feels justified. A 5 question survey seems like a reasonable trade for a free product coupon. But to a consumer who simply wants to try your product, it’s work.

The moment the effort required exceeds the perceived value of the reward, the consumer is gone. At that point, your creative, your offer, and your media spend have all done their job but your campaign flow has undone it.

The solution is not to eliminate all data collection or ignore legitimate compliance needs. It is to subject every step in the journey to a rigorous audit before the campaign goes live.

Ask four hard questions about every requirement in your flow:

  1. Does the consumer actually need to create an account?
  2. Are you collecting data you will genuinely use?
  3. Can verification steps happen automatically in the background?
  4. Is each screen truly necessary or is it internal convenience disguised as a requirement?

The most effective consumer promotions are simple on the surface and sophisticated underneath. The compliance logic, fraud prevention and CRM integration belong in the background as much as possible, invisible to the consumer.

Before your next promotion goes live, test the entire campaign journey on a mobile device as a first-time shopper. Count the steps. Notice the resistance. Then ask your team which of those steps can be eliminated, automated, or moved behind the scenes.

The answer to that question is almost always worth more to your conversion rate than any creative refresh or media spend increase you could make.
